Most funnel reports show where deals stall. Fewer show why. This month I’ve been building a funnel view in Databox that pulls GA4 and HubSpot into one place and splits it into three stages: traffic to MQL, MQL to SQL, and SQL to opportunity, with three signals at each stage. The goal is to give marketing and sales the same picture, so a drop at one stage becomes a conversation about the cause, not about whose leads they were. For the RevOps folks here: when conversion dips between MQL and SQL, what’s the first thing you check?
first thing i check is whether the MQL mix changed. a new source or a scoring tweak usually inflates MQLs so the rate drops even if nothing's wrong downstream. then speed to first touch
The first thing I'd check is how quickly leads are getting a response once they become MQLs, since a slower handoff often shows up as a conversion dip before anyone flags it. Next I'd look at whether the lead mix changed, like a new campaign or source bringing in a different kind of buyer. Only after those would I look at the scoring itself.
Alongside the source mix and response time already mentioned, I’d check whether you’re comparing cohorts that have had the same amount of time to convert. A batch of newer MQLs can make the rate look worse before sales has had a fair chance to work them. Then review a small sample with sales and record why each lead didn’t progress: wrong fit, no current project, unclear need, or no response. Those need different fixes. For the unclear-need group, a short assessment could ask what they’re trying to improve and when, then give them a useful recommendation. Carry those answers into HubSpot and compare progression with leads qualified only through activity. Does your dashboard capture rejection reasons, or mainly stage changes?
First thing I check: did a new source start feeding the top? A fresh campaign or a new form often brings volume that looks like MQLs on paper but isn’t. Second: how long those MQLs waited before anyone touched them. Sometimes a drop in conversion is just a drop in speed.
Interesting that most of the checks here start from the data after the conversion drop shows up. Do any of you also reproduce the buyer journey itself when diagnosing this? For example, go through the live demo/contact form as a buyer and check what actually happens after submit, or is that usually outside the RevOps investigation?
